There is a size of business where the owner knows every customer, every deal and every reason a quote went quiet. Decisions get made in the car park and they are usually right. It is a genuine advantage and it is worth saying so.

It also has a ceiling, and the ceiling is not revenue. It is the number of things one person can hold at once.

The symptoms arrive before the problem does

Forecasts start missing in both directions. Two people chase the same customer. A good month is followed by an empty one and nobody can say why. Each of those looks like bad luck on its own, and together they are a business that has outgrown the way it is being run.

What replaces the gut

Not a system, at least not first. A short written definition of how a deal moves, one weekly meeting that looks at the same numbers every time, and one person accountable for each. The instinct does not go away. It stops being the only copy.
